Grew Replit community from 8M to 23M with challenges and template marketplace
Replit had 8M registered users but community engagement was flat. Discord had 120K members with only 3% monthly active. Tutorial completion rates were 18% and most users churned within the first week.
Launched "100 Days of Code on Replit" challenge with daily streaks and public profiles. Built a template marketplace where community members earned bounties for popular templates. Created a tiered ambassador program with 200 campus reps at universities.
Community grew from 8M to 23M in 18 months. Discord MAU hit 34%. Tutorial completion rose to 47%. The template marketplace generated 12K community-built templates, driving 40% of new user first-project starts.

Vercel had no structured program for sourcing and coaching community speakers. Conference presence was ad hoc and inconsistent.
Built a speaker pipeline with a CFP tracker, talk coaching sessions, and a shared slide template library. Partnered with 12 conference organizers for guaranteed speaking slots.
Went from 4 community talks/quarter to 28. Conference-sourced signups increased 3.2x. Two talks went viral on Twitter with 500K+ combined impressions.
